
From 80-Hour Engineer to Real Estate Freedom: The Truth About Building a Team with Todd Cook
Most real estate agents enter the industry chasing a common dream: absolute freedom. We want freedom of time, freedom of income, and freedom of choice.
But without a clear roadmap, it is incredibly easy to fall into a dangerous trap. Instead of building a business that serves your life, you end up building a chaotic job that completely rules it. You trade a corporate boss for an unpredictable schedule, midnight client phone calls, and burned-out weekends.
In Episode 4 of the Big Real Estate Energy podcast, host Libby Johnson sat down with Central Indiana top producer Todd Cook to discuss how he successfully engineered his transition from an 80-hour engineering grind to a highly profitable, boundary-protected real estate career by design.
The Turning Point: Finding What You’re Made to Do
Before entering real estate 12 years ago, Todd was a manufacturing engineer for a Japanese company. He traveled the world, lived abroad, and was actively being groomed for upper-level corporate management. By all traditional metrics, he had made it.
But internally, something was missing.
"I remember one night they called me in because a machine had broken down," Todd shares. "I went in, got it running, and saved the day. Afterward, I was standing in the locker room with hydraulic oil and metal shavings all over me, and this thought hit me: If I died right now, what would they say about me? That he was a hard worker? That he was great at working on equipment? I knew I didn’t want to spend the rest of my life doing that."
Todd realized a profound truth that every professional wrestling with a career change needs to hear: Just because you can do something doesn't mean it's what you are made to do.
Driven by faith and a high risk tolerance, Todd cashed out his 401k, took a massive financial penalty, and gave himself a tight deadline to make real estate work. He didn't have a backup plan, but he had a relentless work ethic.
The Danger of Building a Team for Ego vs. Profit
As Todd's production skyrocketed, he hit a common crossroad in the real estate industry. Culturally, agents are taught that the natural next step to success is to build a massive team.
Todd followed the trend. At his peak, he ran a 13-person team that maxed out the office space. He had buyers' agents, listing coordinators, and cold callers. He was a certified top producer, but he was drowning in internal operations and personnel management.
A one-time coaching call with industry legend Tony DiCello completely flipped the script. After analyzing the business, Tony delivered a sobering truth: Most real estate teams don't make financial sense. They are held together by the rainmaker's ego.
When Todd did a deep dive into his financials at the end of that year, the numbers didn't lie. The team had closed 149 houses, but Todd had personally driven 85% of the total revenue through his own production. The other 12 people on the team accounted for just 15%.
"The lightbulb went off," Todd says. "It wasn’t worth it. I was spending all my time managing a large organization instead of focused client service."
The Power of True Leverage: Elite Admin Support
Todd made the bold decision to pare his team down to a lean, efficient model. Today, his business relies on a core partnership with his administrative superstar, Michelle.
Hiring the right admin didn't just organize his paperwork—it doubled his personal production. But finding that level of leverage requires letting go of control and understanding what a true administrative partner looks like:
Look for Complementary Strengths: An effective admin shouldn't be a salesperson; they should naturally thrive in the details, systems, and coordination tasks that keep you away from lead generation.
Empower Them to Lead You: "If you are constantly telling your admin what to do, you have the wrong admin," Todd explains. "A great admin has the backbone to protect your time and tell you what to do next."
Keep Your Focus Clear: Your only job as an agent should be on the phone, staying in touch with your database, forging new relationships, and moving contracts together. Your admin should handle everything else.
How to Reclaim Your Weekends: "Putting a Cap on the Week"
One of the biggest questions agents ask Todd is how he manages a massive production volume without working weekends. The shift happened when Todd became a father and realized his family had to take priority over real estate.
He reclaimed his time using two specific boundaries:
1. Handing Off Showings
Todd partners with a showing agent who receives 25% of the gross commission to handle property tours. This creates a highly profitable, flexible opportunity for an agent who loves the industry but wants a part-time structure, while instantly giving Todd his weekends back.
2. Putting a Cap on the Week
Every single Friday, Todd and his team implement a simple communication rule with every active client in their file.
"We call them and say, 'Hey, just wanted to give you an update on your file. This is where we are at, and this is what's going on. Is there anything else you need from us before Monday? We’ll be back in touch next week.' We put a cap on the week that way."
Because title companies, lenders, and corporate offices are closed over the weekend anyway, setting this proactive boundary satisfies the client's need for communication before the weekend even starts.
Stop Letting the Business Rule Your Life
If you are working late into the night, letting demanding clients dictate your sanity, or jumping at every phone chime after 8:00 PM, you are training people how to treat you.
"You will lose zero business by plugging your phone in when you get home and being done for the day," Todd emphasizes.
True entrepreneurial success isn't about collecting titles or managing an oversized team to look important. It is about creating choice, protecting your family time, and building a highly profitable business by design.
